VENTURE CLIENTING IN ADDICTION CARE: P3 KLINIK & COOBI

When patients complete intensive inpatient programs for substance use disorders (SUD), they face a vulnerable transition. The shift from a structured clinical environment back to everyday life is often where treatment gaps occur and relapse risks spike. A venture clienting pilot project has tackled this critical juncture head-on.

Initiated by SpinLab alumni coobi in collaboration with P3 Klinik and Praxiszentrum im Tal, this venture clienting pilot evaluated how digital tools safeguard therapeutic continuity. Co-funded by the European Digital Innovation Hub (EDIH) Saxony, the five-month collaboration demonstrated how digital health platforms blend with traditional medical settings to modernize care delivery.

Blended Care for Sustainable Recovery

At the heart of the pilot was "coobi care", a CE-certified medical device designed to support patients during high-risk transitions. The system works as a dual platform: a mobile application for patients and an intuitive dashboard for clinicians. The app reinforces therapeutic routines through interactive modules and gamification while integrating wearable technology to collect biometric data like heart rate variability (HRV) and sleep patterns.

By analyzing these metrics, coobi care generates personalized insights and early warnings for relapse risks. The clinical dashboard grants therapists at P3 Klinik and counselors at Praxiszentrum im Tal access to real-world data to identify behavioral trends and intervene proactively. This "blended care" model bridges traditional gaps in addiction recovery.

From Rigid Plans to Adaptive Implementation

In complex healthcare systems, theoretical models require flexibility. The initial kick-off workshop revealed that jumping straight into patient testing would compromise quality. Demonstrating startup agility, the consortium adapted its strategy into a rigorous three-step implementation process: testing with clinical staff to ensure deep integration, optimizing workflows and protocols during biweekly fixes, and finally, real-world validation through patient onboarding.

  1. Testing with Clinical Staff: Instead of rushing patient deployment, the team dedicated the initial phase to intensive, hands-on training workshops with the clinicians at P3 Klinik and the practice staff at Praxiszentrum im Tal.

  2. Process Optimization & Co-creation: Insights collected from the staff testing phase were utilized to map, refine, and solidify all organizational workflows. Patient handover protocols, data communication channels, and technical support pathways were co-created during biweekly jour fixes.

  3. Real-world Validation: With the infrastructure and staff aligned, the first patient could be successfully onboarded. This real-world launch provided immediate validation of the system's deployment loop, showing encouraging indicators of patient engagement and continuous data collection.

A Solid Return on Innovation for the Established Client

The venture clienting model provided P3 Klinik with a rapid, risk-mitigated path to digital transformation. By prioritizing staff integration, the project successfully implemented coobi care without disrupting therapeutic routines. This approach built internal trust and allowed the collection of medical outcome data, such as improvements in health literacy. The clinic's commitment to extend the platform's use confirms its successful integration and potential to modernize care delivery.

Driving Innovation Without the Extra Burden

The meticulous, adaptive execution yielded strong results and valuable milestones:

  • High Staff Acceptance: The early workshops converted potential skepticism into active engagement, resulting in a system highly tailored to P3 Klinik’s specific therapeutic routines. This was achieved by coobi channeling high-quality staff feedback directly into product upgrades.

  • Robust Data Privacy: The study successfully validated a pseudonymized data concept. This framework proved highly resilient, securing complete regulatory compliance and building vital trust among clinicians and patients alike.

  • Scientific Community Attention: The successful project quickly positioned P3 Klinik as a leader in digital health and was featured when the coobi team presented their preliminary findings and methodology at the 25th Interdisciplinary Congress for Addiction Medicine in Munich, generating substantial interest from addiction research communities across Europe.

  • Extended Commitment: Confidence in the validated workflows led P3 Klinik and Praxiszentrum im Tal to extend the platform's use beyond the initial project timeline to gather comprehensive medical outcome data.

Takeaways for Digital Health Integrations

Critical insights from the project serve as a blueprint for future collaborations. Co-creation proved more important than technology alone, ensuring tools stream smoothly into routines. Furthermore, the UX learning curve highlighted that patients require dedicated familiarization periods and age-appropriate designs. Finally, technical quality directly affects trust; rigorous quality assurance is vital in digital therapeutics.

Scaling the Future of Blended Addiction Care

The coobi and P3 Klinik pilot proved that matching startup velocity with medical expertise advances patient care. By establishing a foundation for measuring long-term outcomes like self-efficacy and relapse reduction, the partners have set the stage for the future of blended addiction care.

This collaborative project was co-funded by EDIH Saxony.
